PRI Group, Indonesia - greenfield manufacturing and distribution project in a complex environment

Drinks Solutions was engaged by PRI Group to design the entire business from the ground up. We delivered a full commercial strategy and business architecture, covering portfolio design, value‑chain modelling, feasibility work and detailed financial modelling. This foundation enabled PRI to enter the market with clarity, scale and a compelling proposition.

We secured manufacturing and distribution for two major global brands — Bacardi and Skyy Vodka — and developed the client’s own portfolio of premium gin, coffee liqueur and soju. In parallel, we built the full organisational and systems backbone, designing their CRM, ERP and WMS environments and creating all commercial SOPs, workflow processes and performance‑management systems.

From a standing start, PRI grew into a multi‑business group comprising two factories, a national distribution company, and more than 400 employees, with revenue exceeding USD 20 million per year within just three years. This was a complete greenfield buildout — from concept to a fully operational, scalable and high‑performing organisation.

Dima - leadership and performance management transformation 

​DIMA is a long‑established, family‑run alcohol importer and distributor operating across Indonesia. The company engaged Drinks Solutions to modernise its leadership, capability and performance systems.


Our transformation programme focused on leadership development, performance management, and engaging key stakeholders at multiple levels to ensure an effective and lasting change rollout. This work helped DIMA adopt new ways of working, strengthen internal alignment, and build on its position as the national distributor for Guinness in Indonesia.
